Shopify retention costs by brand size

The honest all-in retention spend by brand size at $5M+ Shopify Plus DTC brands. "All-in" means apps + in-house people + agency or fractional support. The numbers below are the ones we send operators privately when they ask how they compare to peers.

Three things to note. First, these numbers are for brands running a coherent retention stack — not for under-built programs (which spend less and earn less) or over-engineered ones (which spend more and earn the same). Second, they assume Shopify Plus as the platform; Basic and Advanced run lower because the app ecosystem is more limited. Third, they exclude paid acquisition and tax/finance/customer-service — pure retention only.

The right way to read this guide: locate your brand size in the first table for the all-in number, then drill into the workstream table for the line-by-line spend. If you’re materially below the band, you’re under-built (and probably leaving 15–25% of LTV on the table). If you’re materially above, you’re likely paying for redundant programs or under-utilizing what’s already on contract.

Is 2–4% of GMV the right ratio for retention spend?
Roughly, yes. At $5M GMV that’s $7K–$15K/month. At $10M, $17K–$32K. At $25M, $42K–$80K. At $50M+, the % typically drops to 1.5–2.5% as the team scales sub-linearly with revenue. If you’re materially below the band, you’re likely under-built; materially above, you’re paying for redundancy.
How much can we cut by consolidating apps?
10–30% on software at $5M–$15M GMV when consolidating reviews + loyalty + SMS under one vendor (Yotpo, Stamped, Sendlane). Above $15M, the depth gap with consolidated platforms usually outweighs the savings unless the brand has a specific consolidation thesis.
When is hiring in-house better than agency?
Hire in-house when retention is a continuous-build function (which it always is at $5M+). Agency is the right call for the focused 8–14 week rebuild on top of in-house ownership. Running agency-only without in-house counterpart almost always plateaus after the initial sprint.
How much should we budget for the subscription app at $10M sub-GMV?
%-based apps (Recharge, Smartrr): $8K–$15K/month at $10M sub-GMV. Flat-fee apps (Loop, Awtomic, Appstle): $400–$1,500/month at the same scale. The decision isn’t purely cost — at higher sub-GMV the integration and ops-tooling gap matters — but flat-fee pricing saves real money in the $5M–$15M sub-GMV band.
