Shopify Email is the built-in marketing email tool that ships free with every Shopify store. The first 10,000 emails per month are free; additional emails priced at $1 per 1,000. For small brands launching their first lifecycle programs, it’s genuinely usable — the welcome flow, abandoned cart, and simple broadcast send work end-to-end without a third-party contract.
But at $5M+ GMV, Klaviyo is the right answer in essentially every case. The gap on segmentation depth, flow library, integration ecosystem, and the Shopify-native trigger property surface is large enough that running Shopify Email at $5M+ caps attributed-revenue % at 12–18% — far below the 28–40% that Klaviyo at the same scale routinely produces.
Side-by-side
| Axis | Shopify Plus | Shopify Email (free, built-in) |
|---|---|---|
| Cost | Free up to 10,000 emails/month; $1 per 1,000 above. At $5M+ GMV typically $50–$200/month. | Klaviyo: $500–$5,000/month at $5M–$25M GMV based on active profile count. Roughly 10–25x the cost of Shopify Email. |
| Segmentation depth | Basic segments: order count, AOV, last order date, customer tags. No real-time event segmentation, limited custom-property logic, no predictive analytics. | Klaviyo’s segment builder is the deepest in the category: real-time event segmentation, custom property logic, predictive purchase date, CLV percentile. Drives the 28–40% attributed revenue ceiling. |
| Flow library | Templated flows: welcome, abandoned cart, browse abandonment, win-back. Functional but rigid — limited branching, limited custom triggers. | Klaviyo supports the seven core flows plus any custom flow you can imagine, with full branching, A/B testing, and integration-driven triggers (Recharge events, Yotpo events, Smile events). |
| Shopify integration depth | Native — every Shopify event and property is available without configuration. But "available" doesn’t mean "usable" — the segmentation layer doesn’t expose much of it. | Klaviyo has the deepest third-party Shopify integration. Every event, custom property, and metric is queryable in real time across the segment and flow layer. |
| Subscription / loyalty / SMS integration | Limited. Shopify Email doesn’t integrate deeply with Recharge / Smartrr / Smile / LoyaltyLion / Postscript / Attentive. Cross-program triggers (sub-charge-tomorrow, tier-up-earned) require building workarounds. | Klaviyo has best-in-class integrations with every major subscription, loyalty, SMS, and reviews app. Cross-program triggers are out-of-the-box. |
| Attributed revenue ceiling at $5M+ | Practical ceiling: 12–18% attributed revenue. Hits the wall on segmentation. | Achievable: 28–40% attributed revenue with mature program operation. |
| Migration cost | N/A as the starting point. | Klaviyo migration is straightforward: 2–4 weeks to set up flows, segments, and integrations. Cost typically $5K–$25K in-house or $15K–$50K with an agency. |
Migration path
- Use Shopify Email for the first lifecycle program under $1M GMV. Goal: prove the team can ship a welcome flow and a broadcast cadence.
- Once monthly attributed revenue from email crosses $10K, start planning a Klaviyo migration. The lift from the better segmentation and trigger library more than pays for the platform from day one above that scale.
- Migration project: 2–4 weeks for the platform setup, flow build, and integration wiring. Plan a 1-week parallel-send period to validate deliverability before fully cutting over.
- Post-migration: expect 10–18 points of attributed-revenue lift in 90 days as the segmentation depth opens up new flows and the integration ecosystem starts firing cross-program triggers.
- Don’t over-build on Shopify Email above $2M GMV. The flows and segments you build there don’t translate cleanly to Klaviyo, so the time is wasted.
